			<content:encoded><![CDATA[<p style="text-align: justify">As a business and turn around consultant with over twenty years experience working with numerous small and medium size companies, business turnaround services are some of the favorite work I perform. I enjoy the challenge and helping a troubled company to succeed again. Unfortunately, sometimes the business owner comes to me too late, and the turnaround strategy turns into a cutting losses strategy, often ending in bankruptcy, restructuring, liquidation or a forced fire sale (quick sale). The best advice I can give business owners is to hire an experienced business consultant immediately, no matter the stage of company growth, economic situation or company health situation. A business consultant can proactively help head off future disaster, help to grow the business and provide essential strategic direction. A good business consultant can help a business develop and implement an effective business plan so that turnaround services are never needed. <span id="more-167"></span></p>
<p style="text-align: justify">The important parts of turnaround strategy development and deployment are leadership, experience and expertise. The success of a turnaround plan rests with the people on the turnaround team and their ability and willingness to incorporate all of the company’s management team and key employees in the process. It is important to have a process structure which can achieve this. As  <a href="http://www.futureafrica.eu/meetlars.html">business consultants</a>, I understand process, but I also understand the importance of experience and fresh ideas in a turnaround situation. It is the expertise of an experienced consultant who can adapt process to a particular situation in order to find unique, creative, successful solutions to a tough situation, using the strengths and experience of the turnaround team and the insights of company managers and employees, finally putting it all together in an agreed upon, synergistic, effective turnaround strategy, plan and program.<br />
The most important thing a business consultants should do upon entering a turnaround situation is to listen, get to know everyone throughout the organization and give them opportunities and avenues to communicate with the consultant and the CEO. The CEO should be doing the same exact thing alongside the business consultant to instill trust, integrity and openness to the turn around process. If the CEO does not hold a position of high esteem with the employees throughout the organization, it is time for him or her to go and be replaced by either a CEO who specializes in turnaround situations or promote someone from within that has this relationship with the company’s people and can adjust quickly to being an effective CEO. With this trust and integrity established, it is time to get to work.</p>
<p style="text-align: justify">Steps I take as a turnaround consultant include: learn about the business; meet with advisers, creditors, customers and suppliers; evaluate the problems and issues; identify the most pressing and significant problems; identify opportunities; analysis; resource audit; risk assessment; develop the turnaround solutions and the resulting business strategy; acquire and leverage needed resources; deploy with confidence; and obtain and distribute value.</p>
<p style="text-align: justify">If you follow a similar process and have strong leadership qualities and skills, then, more often than not, the turnaround plan will be successful. However, it isn’t always so; sometimes it is too little, too late, depending on the activity and stage of the dire situation. If that is the case, a major re-structuring, quick sale, bankruptcy, liquidation or other end result will become the end game. While this can leave a hollow feeling among the turnaround team, you will find that if a good turnaround process was developed and implemented, yet failed, employees and customers will understand. They will adapt and move on and so should you. Holding on to what “could be” is toxic to any future career or new venture. While many may see this as failure and defeat, as a business consultant, I see this as a learning experience. Something which will not be revisited as owners and employees alike clearly understand, in the end, how they got there. The learning experience is invaluable and should be leveraged into many successes in the future. However, if you follow a good turnaround process, with an experienced turnaround team, the end result will very often lead to success and renewed future growth.</p>

<p>Sales Program: The sales program addresses how your sales strategy will be implemented. You should have systems in place to measure the strategy implementation and to support your sales efforts.</p>
<p>Strategic Alliances and Joint Ventures: Define your keystone alliances and partnerships. Develop cooperative marketing and development opportunities. Identify any inherent risks.</p>
<p>Rolling Basis Operating Budget: The operating budget is a planning and control mechanism which helps you develop the sales forecast. It should be on a rolling basis, outward looking for one year, and the format on a monthly basis. It is important your operational budget reflects your strategic planning goals.</p>
<p>Sales Forecast: Based upon your sales strategy and programs, and considering your operational budget, develop a three to five year projected sales forecast. This sales forecast will be used to develop your detailed profit and loss statement of your business plan. It is very important to correlate how your sales forecast relates to your market analysis, market segments, marketing strategy and sales strategy.</p>

Therefore, it is imperative that you promote self leadership behaviors, attributes and attitudes for sustainable high performance in your business. This way, you would be cultivating high-performance champions in your organization. That is, people who commit to a vision of personal and corporate excellence and live the habits of sustainable high performance. Here are seven practical steps for promoting self leadership for high performance in your business.</p>
<p>First, define, agree and establish a high performance agenda or mandate reflecting the strategic realities and direction of your organization. The history of corporate success in the last 50-75 years shows that at the root of the enduring success of great organizations all over the world is a clear and vivid understanding of the high performance mandate in the long haul. Therefore, take as much time as is required to carve out, clarify and establish high performance agenda for sustainable corporate success.</p>
<p>Second, identify, agree, cultivate and cascade the philosophy and values of high performance at personal, team, and corporate levels in your organization. The challenge is to align the responsibilities and attitudes required by the high performance agenda with the philosophy and values that drive the behavior of your key people as high performing individuals and teams.</p>
<p>Third, sell your high performance agenda to the key people in your business. Rally them to wholly commit themselves to the high performance mandate. Integrate this agenda in all facets of your business. 			<content:encoded><![CDATA[<p>Building a high performing Team is a key part of the role of a Manager. ‘High performing’ comes from two distinct elements, high performing individual Team members, and a Team that is moving towards the stage of High Performance. An effective Manager is working one to one to improve individual performance, and working actively to develop his or her Team through the stages of Team and <strong><a href="http://www.futureafrica.eu/people-development.html">leadership development</a></strong>. Using Tuckman&#8217;s model as a framework, we can tease out the Manager&#8217;s focus and tasks at each stage.<br />
<span id="more-142"></span><br />
<strong>The Manager at the Forming Stage</strong></p>
<p>At the Forming Stage the objective is the Manager is focusing on three key areas.<br />
1. Aligning the Team to their Company purpose, their Team purpose, their objectives and their goals. The Manager will reinforce these by informing, reinforcing goals, rewarding and praising effort that leads to goal achievement.</p>
<p>2. Bonding the Team, and giving them a sense of identity. The Manager holds informal and formal meetings with the Team as a whole to build internal relationships and bonds.</p>
<p>3. Painting a picture of the path forward, the type of Team we will be in the future. An effective Manager knows the nature of a Norming or High Performance Team, and will describe this frequently to the Team. If they know where they are going, they are much more likely to get there!</p>
<p><strong>The Leader at Storming Stage</strong></p>
<p>This is the critical stage, and the trickiest one to navigate through. Individuals come out from behind the reserved Forming stage, and the Storming behaviours begin. The focus of the Manager here is to keep working on the Alignment and bonding as in the Forming Stage, while also working on Storming Stage activities.</p>
<p>1. Encourage cross training and cross team project work. One of the dangers at this stage is the formation of small, tight sub-groups or cliques. We minimise this by ensuring individuals rotate who they work with, or are paired up with different people to work on small projects. The benefit of this is that strong bonds are formed, we are sharing Team strengths and individuals learn each other&#8217;s strengths.</p>
<p>2. Encourage the Team and Team members to begin to think for themselves. Whilst still reinforcing the shared purpose and our Team culture, the Leader begins to use coaching questions to challenge and develop them.</p>
<p>3. Introduce different Team Processes. At the Forming and early Storming stage, the Manager uses the regular Meeting as the main process. He or she will use this both to bind and align the Team, and to manage throughput of work. There will be frequent and well-structured Meetings. Later, the Manager will vary how the Team works together and they will develop specific processes to be used for different situations.</p>
<p>He or she might hold a brainstorm meeting, a problem solving meeting or a project de-brief meeting. They may hold daily Team huddles to manage throughput, and may delegate the chair of these brief meetings to Team members.</p>
<p><strong>The Leader at Norming Stage</strong></p>
<p>Now the Leader has developed effective Team processes, effective ways the Team can work together and has built strong bonds. The danger at early Norming stage is that they will become too smug, too comfortable in their own routine. The goal here is to really challenge them, to give them new skills to learn and new milestones to achieve.</p>
<p>1. Involve the Team or sub-groups in more aspects of your own Role. This is the time to coach and mentor the Team towards delegation. The effective Manager is not now trying to do all the work themselves, to come up with the new ideas or solve all the problems. Individuals working in pairs or small groups can take on a lot of project work. Rotate the groups and the pairs so that all are being developed.</p>
<p>2. Build the business knowledge of the Team. This is the time also to educate them more about the nature of your business, your customers and your competitors. The more they know, the better placed they will be to make good decisions.</p>
<p>3. Encourage sharing of skills, and the dissemination of knowledge.</p>
<p>4. Foster a competitive element, but ensure it does not generate bad feeling. The aim is to build people who want to push themselves and continuously lift the bar higher and higher. Benchmarking themselves against better Teams and using this as a competitive, achievable goal gives a great sense of purpose. This is also the attitude of the High Performance Team that we are moving towards; they always want to be better than the rest.</p>
